Elevate Marketing Co. is a full-service digital marketing agency managing paid media, SEO, and content for 14 B2B and e-commerce clients. Their biggest operational bottleneck: monthly reporting. Each report required pulling data from 5–7 platforms, formatting it, adding commentary, and sending — a process that consumed their entire team for the first week of every month.

Every month, Elevate's team faced the same ordeal: the first 5–7 business days were consumed almost entirely by client reporting. Each of the 14 client reports required manually pulling data from Google Analytics 4, Google Ads, Meta Ads Manager, LinkedIn Campaign Manager, and HubSpot — then cross-referencing it in a custom spreadsheet, writing commentary, formatting a branded PDF, and sending it to the client with a summary email. Per report, the process took 2–2.5 days when accounting for all team members involved.

At 14 clients, that totaled approximately 35 person-days every single month — nearly two full-time employees doing nothing but reporting. The founder described it as "the tax we paid for growing" — unavoidable, but deeply frustrating. The work had no leverage: adding a new client meant adding another 2.5 days of reporting per month indefinitely.

The agency also had no standardized client onboarding process. Each new client was handled ad hoc: back-and-forth emails to collect assets and credentials, manual project setup in Monday.com, custom kickoff decks written from scratch. Onboarding took 3–4 weeks and required significant founder involvement. This was quietly limiting growth — the team hesitated to close new business because they knew how painful onboarding would be.

Unified Data Collection Pipeline

We built an automated data collection layer that connects to Google Analytics 4, Google Ads, Meta Ads, LinkedIn Campaign Manager, and HubSpot via API for each client account. Every night on the last day of the month, the pipeline pulls all performance metrics — impressions, clicks, conversions, cost, revenue, ROAS — normalizes them into a consistent schema, and stores them in a structured reporting database. No manual exports. No copy-paste between tabs. The data is simply there, clean and ready, when the report generation runs at 6am on the 1st.

AI Commentary & Executive Summary Generation

We trained a custom AI layer on Elevate's existing report archive — 18 months of past reports — to understand their analytical voice, the way they frame performance narratives, and the metrics each client cares most about. Every month, this AI compares current performance against the prior month and the same month last year, identifies notable trends and anomalies, and writes a full executive summary and channel-by-channel commentary in Elevate's established style. The account manager reviews and makes minor edits — typically under 20 minutes per report.

Automated Branded PDF Generation & Delivery

The AI-generated commentary, platform data, and charts are automatically assembled into a branded PDF report using each client's custom template. At 8am on the 1st of each month, every client receives their report via a personalized email from their account manager — complete with a cover note summarizing the top 3 takeaways. The entire process from data pull to client delivery is fully automated. The account manager's only touch point is reviewing the AI commentary before it goes out.

Structured Client Onboarding Workflow

We built a standardized onboarding workflow triggered when a deal is marked Closed Won in HubSpot. A welcome email goes out within minutes. A branded intake form — built with conditional logic that adapts to the client's service mix — collects all required information in one submission. Monday.com project boards are created automatically from the appropriate template. Credential requests are staged sequentially based on intake responses. A kickoff brief is auto-generated from the form data and pre-populated into a Google Doc for the account manager to review before the kickoff call. What once took 3–4 weeks of back-and-forth now takes 5 business days.

The Results

Reporting went from their biggest bottleneck to something that just happens.

The month after deployment, the results were immediate and measurable. The 35 person-days of monthly reporting collapsed to approximately 4 hours total across all 14 accounts — a full day of review and approval time versus five days of manual data work per client. The team's reaction was unanimous: the first week of the month felt like a normal week for the first time anyone could remember.
